Conversion rate optimization consultant: what one does, what it costs and how to hire one

Short answer

A conversion rate optimization (CRO) consultant finds where your store loses buyers and runs A/B tests to win them back. In the US, freelancers charge about $75 to $120 an hour, retainers run about $5,000 to $20,000 a month, and an in-house specialist earns roughly $56,000 to $110,000 a year. Hire one when your main page has enough orders to test.

Key takeaways

  • A CRO consultant sells a process, not a redesign: research where buyers drop, rank the fixes, A/B test them, hard-code the winners and repeat.
  • Typical 2026 US costs: $75 to $120 an hour freelance, $5,000 to $20,000 a month on retainer, $8,000 to $25,000 per project, and $55,794 average salary for an in-house specialist on ZipRecruiter.
  • Check your traffic before you hire. Testing tools plan for 200 to 300 orders per group or 10,000 visitors per variant. Below that, buy an audit and fixes, not a testing program.
  • Most tests lose. Only 12% of experiments in Optimizely's dataset produced a significant win. A consultant who guarantees a lift is selling, not testing.
  • Judge them on revenue per visitor, not on conversion rate alone and never on the number of tests launched.
  • For Shopify brands the money is often in the offer and checkout, not the design: bundles, subscription options, landing pages for paid traffic and the mobile product page.

What is a conversion rate optimization consultant?

Conversion rate optimization is "the process of increasing the percentage of conversions from a website or mobile app" (Optimizely). A conversion rate optimization consultant is an outside specialist who runs that process for you: they find where visitors drop out, decide what to change first, prove each change with an A/B test, and keep what wins.

For an ecommerce brand, the conversion that matters is a purchase, and the number that matters most is revenue per visitor, because it combines conversion rate and order value. A test that lifts conversion rate by pushing buyers to a cheaper option can lower revenue.

What does a CRO consultant actually do?

A good consultant works in a loop. VWO describes the same steps: research, hypothesis, prioritization, testing and analysis, using "session recordings, heatmaps, and surveys to understand the 'why' behind visitors' actions" (VWO).

The CRO consultant's process
StepWhat happensWhat you should receive
1. ResearchAnalytics audit, funnel by page and device, heatmaps, session recordings, customer surveys, checkout reviewA leak map: where buyers drop and how much it costs
2. HypothesesEach leak becomes a testable idea with a reason behind itA written backlog of test ideas
3. PrioritizationIdeas ranked by impact, confidence and effort, using a framework such as PIE or CXL's PXLA ranked test roadmap
4. TestingA/B tests built and run in a tool such as Intelligems or Shoplift on ShopifyLive tests with a sample size set before launch
5. Analysis and rolloutResults read at the planned sample, winners built into the themeA test report and the winner live for 100% of visitors

On a Shopify supplement or wellness brand, the tests that move revenue are rarely button colors. They are the offer (bundles, subscription vs one-time, free gifts), the landing page that paid traffic hits, the headline, the mobile product page and the checkout. Our headline A/B test and one-time purchase option test show two of these live.

How much does a conversion rate optimization consultant cost?

Prices depend on who does the work and what is included. These are the published US figures we could verify in October 2026:

CRO consultant, agency and in-house costs, US, 2026
OptionTypical costSource
Freelance CRO consultant$75 to $120 an hour (US baseline)Upwork
CRO consultants, all levels$75 to $300 an hourConversionTeam
CRO project (audit plus fixes)$8,000 to $25,000ConversionTeam
CRO retainer$5,000 to $20,000 a monthConversionTeam
CRO retainer, general DTC$3,000 to $15,000 a monthGlued
Full-service CRO agency (published price)$25,000 a month, month to monthSpiralyze
In-house CRO specialist$55,794 average; $36,000 to $72,500 middle rangeZipRecruiter
In-house CRO specialist$72,261 average (25 salaries reported)Glassdoor
Web optimization specialist (job postings)$110,179 averageIndeed

Salary sites disagree because they measure different things: estimates, self-reported pay and job ads. Add benefits, tools and management time to any in-house number.

Before you compare quotes, ask what is inside the price. The four costs most often left out are design, development, the testing tool subscription, and building the winning version into your theme once a test ends. A cheap hourly rate that leaves all four to your team is not cheap.

CRO consultant vs CRO agency vs in-house: which should you hire?

  • Hire a consultant if you already have a designer and a Shopify developer who can build tests fast, and what you lack is research and judgment.
  • Hire a CRO agency if nobody on your team can design and ship a test within a week. The agency's fee buys the whole loop, not just the ideas.
  • Build in-house once you have years of steady testing ahead and enough traffic to run tests back to back. VWO's view is that "creating an in-house team for CRO is usually more expensive than outsourcing the program to an agency" (VWO).

Whichever you pick, the question is the same: who owns the number? Someone has to be accountable for revenue per visitor on your main pages, not for the number of tests launched. Our guide on agency vs freelancer vs in-house covers the same choice across all of growth.

Do you have enough traffic to hire a CRO consultant?

A/B testing needs volume. Shoplift's guideline is that "most tests need at least 10,000 visitors per variant and 14 days of running time" (Shoplift). Intelligems plans on "200 to 300 orders per group" and at least one full week (Intelligems).

Do the math on the page you want to test, not the whole store. A two-version test at 200 to 300 orders per group needs 400 to 600 orders on that page. Here is how we read it:

What to buy by monthly orders on your main page (our rule of thumb, from the Intelligems planning range)
Orders a month on the pageTests you can finishWhat to buy
Under 400Less than one a monthAn audit and fixes. Skip the testing retainer
400 to 1,200About one to two a monthOne test at a time on your biggest page, big changes only
Over 1,200Two or more a monthA continuous testing program

Below the testing line, a consultant can still earn their fee by fixing what is broken: checkout errors, slow mobile pages, a landing page that does not match the ad, an unclear offer. Our guide to what a CRO audit includes shows what that work covers.

What results can a CRO consultant realistically deliver?

Most tests do not win. In Optimizely's dataset of experiments, "only 12% of experiments produce a statistically significant improvement on the primary metric" (Optimizely). In ecommerce specifically, ConversionTeam reports that across 1,216 tests the raw win rate was 49.9% and the statistically significant rate 16.9% (ConversionTeam).

So the value of a CRO consultant is not one big win. It is a steady cadence of tests, honest reads, and winners that stack. Here is what that looks like in our own published work:

Conversion rate is also a cost lever. Cost per purchase equals cost per click divided by conversion rate, so at the same ad spend a 30% conversion lift cuts cost per purchase by 23%. That is why we read CRO results next to the ad account, not in a separate report.

How to choose a CRO consultant: 10 questions to ask

  1. What will you measure first, and on which pages? Look for a per-page, per-device funnel, not a site-wide average.
  2. Which metric decides a test? The right answer is revenue per visitor (or profit per visitor), with conversion rate as a supporting number.
  3. How do you set sample size, and when do you stop a test? You want a sample set before launch, not "when it looks significant".
  4. How many tests can my traffic support per month? They should do the math in front of you.
  5. Who designs and builds the tests? Get names and turnaround times.
  6. Which testing tool will you use on Shopify, and who pays for it?
  7. Who builds the winner into the theme after a test ends?
  8. Show me a losing test and what you learned from it. Anyone who has run real tests has many.
  9. How do you keep bots and internal visits out of test data?
  10. What contract length do you need, and how do I leave?

What are the red flags when hiring a CRO consultant?

  • A guaranteed lift. With a significant win rate of 12 to 17%, nobody can promise one.
  • No research phase. Tests chosen from a best-practice checklist instead of your own data.
  • Tests called early. A winner declared on day two, or whenever the chart looks good.
  • Counting tests instead of revenue. Twenty launched tests mean nothing if revenue per visitor did not move.
  • No sample-size math. If they cannot tell you how many visitors a test needs, they cannot tell you when it is done.
  • Reporting only conversion rate. A cheaper option can lift conversion rate and lower revenue.
  • Long minimum contracts before a single test has run.

Our DTC agency red flags guide covers the broader warning signs.

How we work as a CRO partner at Succession

Our CRO work is led by Hamid Chakir, with 7+ years in conversion optimization and more than 200 DTC brands worked on. We are strongest in supplement, wellness and health brands on Shopify that buy traffic on Meta. We work as the full loop, research to build to rollout, so you do not need your own designer or developer.

  • Offer and checkout before design. The biggest leaks we find are usually in the offer, the plan selector or the checkout, not the colors.
  • One scoreboard. Revenue per visitor first, conversion rate second, and cost per purchase read next to the ad account.
  • Paid traffic only in tests. We split tagged ad traffic and leave out crawlers and internal visits, so the read is clean.
  • Fixed samples. We set the sample before launch and say so when a read is early, as in our public test write-ups.
  • Month to month, no setup fee. We price by scope after a free audit call, because a quote without seeing your account would be a guess.

FAQ

What does a conversion rate optimization consultant do?

A CRO consultant finds where a website loses buyers, turns each leak into a test idea, ranks the ideas, runs A/B tests to prove them, and rolls out the winners. For an online store the goal is more revenue per visitor from the same traffic.

How much does a CRO consultant cost?

For ecommerce conversion rate optimization in the US, freelancers charge about $75 to $120 an hour, consultants overall $75 to $300 an hour, retainers about $5,000 to $20,000 a month and projects $8,000 to $25,000. An in-house CRO specialist averages about $55,794 a year on ZipRecruiter.

Is a CRO consultant worth it?

It is worth it when your main pages have enough orders to test, roughly 400 to 600 orders per two-version test, and when someone can build tests quickly. Below that traffic, a one-time audit and fixes usually pays back faster than a monthly testing retainer.

What is the difference between a CRO consultant and a CRO agency?

A consultant is usually one senior person who brings research and test ideas, while your team designs and builds. A CRO agency brings the whole team: strategy, design, development and analysis. Agencies cost more per month but ship tests without your developers.

How long does CRO take to show results?

Expect quick fixes in the first month and the first test results in weeks four to eight, depending on traffic. Testing tools plan for at least one to two full weeks per test, so a meaningful before and after on your main pages takes about a quarter.

What is the difference between SEO and CRO?

SEO brings more visitors from search engines; CRO turns more of the visitors you already have into buyers. CRO works on every traffic source at once, including paid ads, so a conversion lift also lowers your cost per purchase.

What tools does a CRO consultant use on Shopify?

Analytics (Shopify reports and GA4), behavior tools such as heatmaps and session recordings (Microsoft Clarity is free), customer surveys, and a Shopify A/B testing app such as Intelligems or Shoplift to split traffic and read results.

Can a CRO consultant guarantee results?

No honest one can. Only 12% of experiments in Optimizely's dataset produced a statistically significant win, and 16.9% of ecommerce tests in ConversionTeam's data. Treat a guaranteed lift as a red flag.

What should I ask a CRO consultant before hiring?

Ask which metric decides a test, how they set sample size, how many tests your traffic supports, who builds tests and winners, which tool they use, to see a losing test, and what the contract terms are.

When to bring in Succession Media

Succession Media is a DTC growth agency for Shopify brands doing $20K+ a month, strongest in supplement, wellness and health categories. This guide's topic maps to our Media Buying and CRO work. It is worth a call if:

  • Your main landing or product page gets steady paid traffic but conversion rate has been flat for months.
  • Your cost per purchase keeps rising and the ads are not the obvious cause.
  • You ran A/B tests before but never knew which results to trust.
  • You have no designer or developer free to build and ship tests every week.
